The management layer

More autonomy.
Clearer accountability.

The aim is an agent-run pipeline, not an ownerless process. Management gets a higher-level job: set the direction, review performance, and decide what comes next.

Before the work starts

Define the operating rules.

  • A named process owner and clear outcomes.
  • Scoped access to the data and tools each agent needs.
  • Explicit action permissions, budget limits, and approval thresholds.
  • Rules for retention, sensitive information, and external communication.
While the pipeline runs

Keep the process visible.

  • Track progress, completed outcomes, and unresolved exceptions.
  • Record actions and the evidence behind important decisions.
  • Detect failed handoffs and route work to recovery or a responsible person.
  • Provide a way to pause the pipeline and take over.

A useful division of responsibility

Delegate the work.
Keep the direction.

Not every action needs approval. Clear policies let routine work run, while meaningful decisions reach the right person.

Automatic within policyRoutine execution

Collect information, update records, coordinate handoffs, and perform explicitly authorised actions.

Escalate when neededExceptions & uncertainty

Missing information, conflicting instructions, unexpected costs, and actions outside granted authority.

Owned by managementStrategy & commitments

Priorities, new initiatives, policy changes, material commitments, and the accountability for outcomes.

Earn autonomy through evidence

Test the process.
Not just the prompt.

Before broader operation, test the complete journey: normal cases, bad inputs, unavailable tools, repeated triggers, and failed actions.

Define acceptance criteria and recovery procedures. Monitor quality, exception rates, running cost, and human review effort as the process grows.

Security and data-protection requirements are assessed for the actual tools, information, and business context. Automation is not a blanket compliance guarantee.

AI agent security & GDPR

Identify which personal data each stage uses, the controller and processors involved, the applicable agreements, and how retention and access are controlled. Include the actual hosting and model services in that review.
